Automation sounds like robots, but the highest return comes from unglamorous fixes: barcodes everywhere, a scanner in every hand and a system that knows where each unit sits. Most warehouses we audit lose two hours a day to searching — and searching is free to eliminate.
Start with receiving. A barcode label printed at the dock door, scanned at put-away and scanned again at pick closes the loop that spreadsheets leave open. Error rates typically fall from around 3% to under 0.3% within a month, and the hardware costs less than one mispick investigation.
Automate the search first: knowing where everything is beats moving things faster.
Next, reorder by velocity, not by habit. Fast movers belong at waist height near the pack benches; slow movers go high and deep. A quarterly slotting review using your own pick data usually cuts travel time by a fifth with zero new equipment.

- Add conveyors or mobile shelving only after the basics are measured.
Only then consider conveyors, mobile shelving or goods-to-person systems. With clean data underneath, the business case writes itself — and vendors quote against your real volumes instead of guesses.
